Cloud Migration of a PMS: From Legacy Desktop to a Scalable SaaS Platform

Project Overview

As Head of Product at ChartsBed, I led the transformation of a core Property Management System (PMS) from a legacy desktop application into a modern cloud-based SaaS platform. The product served approximately 3,000 users across 10 countries in both B2B and B2B2C contexts.

This PMS was the central product of the company, making the migration a strategic initiative with direct impact on revenue, scalability, and customer satisfaction.

Business Need & Initial Challenges

The legacy desktop PMS no longer met modern market expectations. Client onboarding and deployment were slow, scalability was limited, and cloud-native capabilities were missing. At the same time, the existing solution was mission-critical for customers, making a full rewrite or disruptive migration unacceptable.

The challenge was to modernize the platform while preserving business continuity, reusing proven legacy capabilities, and progressively enriching the system with new cloud-ready business features.

My Role & Responsibilities

As Head of Product, I owned and piloted the requirements definition process, ensuring alignment between business objectives, customer needs, and technical constraints. I worked closely with the Support team to identify recurring customer issues and opportunities for improvement, particularly around faster client onboarding and environment provisioning.

I collaborated with Sales to identify competitive blockers and with Marketing to provide product positioning and messaging before and after launch. Given the absence of a Senior Product Manager layer below me, I remained extremely close to the engineering teams, continuously reprioritizing features based on real-time feedback from prospects, customers, support, sales, and marketing.

I also ensured regular executive and investor reporting, tracking delivery progress, risks, and ROI. As part of the cloud transition, I successfully obtained AWS Startup Credits to support the infrastructure migration.

Solution Design & Implementation

The project involved a complete redesign of the technical architecture to support a scalable SaaS model. I worked directly with AWS architects to define a full infrastructure and architecture blueprint, ensuring performance, reliability, and scalability aligned with long-term business goals.

The platform was built around a modular architecture with a modern frontend and a middleware layer exposing a large set of APIs to interact with the existing legacy backend, which was progressively enhanced throughout the project.

Additional AI-driven supervision of housekeeping and maintenance operations enabled a 10% increase in early check-ins and late check-outs, directly improving operational efficiency and customer satisfaction. Overall, the company strengthened its competitive position in the hospitality SaaS market.
